AI Adoption Is an Org Problem, Not a Tech Problem

I've worked on AI initiatives inside enterprises of various sizes. The pattern is consistent: the teams that succeed aren't the ones with the best models. They're the ones with the clearest internal alignment.

Why Most Enterprise AI Fails

Ask any AI vendor what percentage of enterprise pilots reach production. The answer is somewhere between 20 and 40%, depending on who you ask.

The gap isn't technical. The models are capable. The APIs are reliable. The infrastructure exists. The gap is organizational.

Here's what actually kills AI projects:

1. No clear problem owner. "We should use AI for X" often has a technology sponsor but no business owner. When the project hits friction — and it will — there's no one to make tradeoffs or decisions.

2. Data access politics. The data needed for the AI initiative sits in systems owned by teams who weren't consulted about the project. Getting access takes months. The project stalls.

3. Undefined success metrics. "Make it smarter" is not a success metric. Teams end up optimizing for demo quality rather than business impact.

4. Fear of replacement. End users who are supposed to adopt the AI tool perceive it as a threat. Adoption is passive or actively resistant. Nobody gets fired for not using the AI tool — yet.

What Actually Works

Start with a well-scoped, un-glamorous problem

The best first AI project is the one that's genuinely painful for the business, has a clear metric, and doesn't require a massive change management effort to see results.

Internal document search. Code review automation. Support ticket classification. Not exciting. Very effective.

Identify a business champion, not just a tech sponsor

You need someone in the business who owns the problem and has a stake in the outcome. They're your internal customer. They attend standups. They fight for budget when you hit blockers.

Make AI a workflow, not a product

The most successful deployments I've seen treat the AI as a step in an existing workflow, not as a separate thing people have to learn. The output surfaces in the tool they already use. The UX change is minimal. The friction is low.

Measure ruthlessly from week one

Define your baseline before you build anything. Time saved per task, error rate, escalation rate, whatever fits. With a baseline, you can show impact. Without one, you're always arguing about whether it "worked."

The Honest Reframe

If you're being asked to "add AI" to a process, push back on the framing. Ask: what decision or task is currently slow, expensive, or error-prone? Start there. The AI is an implementation detail.

Good strategy is about solving the right problem. Organizational alignment determines whether you can execute on it.
